Most organizations can now point to visible signs of GenAI adoption. Tools have been approved. Teams have attended training. A few confident users are sharing examples. Usage dashboards show logins, queries, and experiments that would have been rare a year ago.

Those signals matter. They show that GenAI is entering the organization. But they do not prove that GenAI is creating consistent, governed impact.

The impact gap many leaders miss sits between visible use and reliable work. A team can use GenAI often and still struggle to frame the task clearly, protect sensitive data, verify the output, or adapt the result for the intended audience. Activity can rise while workflow quality remains uneven. Confidence can rise while review habits stay weak.

That is why access and experimentation are not the same as impact. Impact depends on whether people can use GenAI inside real work without weakening evidence, review, data handling, or human judgment.

Where The Impact Gap Actually Sits

The most important blockers are often not technical. They show up in everyday operating habits.

One team may know how to ask a tool for a draft, but not how to provide enough context for the output to be useful.   • Can teams frame a task with enough context, constraints, and success criteria?
  • Do they check outputs for accuracy, hallucinations, completeness, and source support?
  • Do they understand what data should not be entered or exposed?
  • Can they adapt GenAI output for a specific audience, workflow, or handoff?
  • Do they know where human review and professional judgment remain essential?

The answer should not be used to rank individuals. The useful view is at the team and cohort level. Leaders need to see patterns: where capability is strong, where reliability hotspots exist, and where enablement would have the highest value.

That view changes the next decision. Instead of asking, "Should we do more GenAI training?", leaders can ask, "Which gaps should we address first, and where will support matter most?"
